Se queste dinamiche vi suonano familiari, il problema potrebbe non essere tecnico, ma strategico. Molte organizzazioni progettano i loro sistemi di <strong>Gestion par objectifs <\/strong>(<a href=\"https:\/\/www.hcms.it\/fr\/mbo\/\">MBO<\/a>) en commen\u00e7ant par des mesures plut\u00f4t que par des choix. Le r\u00e9sultat ? Des syst\u00e8mes formellement corrects, mais essentiellement neutres : incapables de guider le comportement et souvent en d\u00e9saccord avec la culture de l'entreprise.<\/p>\n\n\n\n<p>Cependant, il est possible de transformer l'incitation d'un simple \"outil de r\u00e9mun\u00e9ration\" en un \"outil d'encouragement\". <strong>l'effet de levier de l'ex\u00e9cution strat\u00e9gique<\/strong>: il s'agit de <strong>Philosophie d'incitation (PI)<\/strong>et se concr\u00e9tise sur le plan op\u00e9rationnel dans le cadre de la <strong>Matrice 4C\/AIM<\/strong>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>D'abord la philosophie, ensuite la formule<\/strong><\/h2>\n\n\n\n<p>Avant de d\u00e9cider du mode de calcul de la prime, il convient de r\u00e9pondre \u00e0 des questions plus radicales : qu'est-ce qui doit \u00eatre encourag\u00e9 et qu'est-ce qui ne doit pas l'\u00eatre ? Dans quels domaines l'incitation peut-elle r\u00e9ellement modifier les comportements ? Comment \u00e9quilibrer l'orientation culturelle et le partage des risques ?<\/p>\n\n\n\n<p>La <strong>Philosophie d'incitation<\/strong> c'est l'ensemble des principes partag\u00e9s au niveau de l'encadrement sup\u00e9rieur (id\u00e9alement dans le cadre d'un processus coll\u00e9gial tel qu'un comit\u00e9 de pilotage) qui fixe les r\u00e8gles du jeu. Ce n'est qu'\u00e0 l'int\u00e9rieur de ce cadre qu'il est logique d'\u00e9laborer les m\u00e9canismes op\u00e9rationnels.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Les 4C : o\u00f9 la valeur est g\u00e9n\u00e9r\u00e9e<\/strong><\/h3>\n\n\n\n<p>Pour \u00e9viter que la discussion ne se perde imm\u00e9diatement dans les chiffres, la matrice propose quatre angles de lecture du plan d'entreprise :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Entreprise<\/strong>les r\u00e9sultats \u00e9conomiques et commerciaux qui soutiennent l'entreprise (croissance, marginalit\u00e9, efficacit\u00e9).<\/li>\n\n\n\n<li><strong>Client<\/strong>la valeur marchande per\u00e7ue (loyaut\u00e9, qualit\u00e9 du service, Net Promoter Score).<\/li>\n\n\n\n<li><strong>Contribution<\/strong>travail transversal et collaboratif (projets transversaux, int\u00e9gration, ex\u00e9cution en \u00e9quipe).<\/li>\n\n\n\n<li><strong>Capacit\u00e9s<\/strong>l'investissement dans l'avenir (d\u00e9veloppement des comp\u00e9tences, num\u00e9risation, leadership).<\/li>\n<\/ul>\n\n\n\n<p>Ces quatre dimensions aident le management \u00e0 <strong>\u00e9largir le regard<\/strong> au-del\u00e0 des donn\u00e9es \u00e9conomiques et financi\u00e8res, en cr\u00e9ant une carte \u00e9quilibr\u00e9e des priorit\u00e9s.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Le filtre AIM : ce qui m\u00e9rite vraiment d'\u00eatre promu<\/strong><\/h3>\n\n\n\n<p>Tout ce qui est strat\u00e9gique ne doit pas n\u00e9cessairement devenir un ICP. C'est l\u00e0 qu'entre en jeu le deuxi\u00e8me niveau de la matrice, le filtre. <strong>AIM<\/strong>qui soumet chaque priorit\u00e9 \u00e0 trois tests rigoureux :<\/p>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li><strong>Additionnalit\u00e9<\/strong>: \u00e8 un risultato extra rispetto al &#8220;Business As Usual&#8221; o \u00e8 gi\u00e0 parte del mandato del ruolo?<\/li>\n\n\n\n<li><strong>Impact<\/strong>Si nous n'y parvenons pas, dans quelle mesure les entreprises souffrent-elles r\u00e9ellement ?<\/li>\n\n\n\n<li><strong>Mesurabilit\u00e9<\/strong>pouvons-nous l'\u00e9valuer de mani\u00e8re objective, transparente et contr\u00f4lable ?<\/li>\n<\/ol>\n\n\n\n<p>Seul ce qui passe les trois tests devient <strong>KPI incitatif<\/strong>. Le reste ? Il peut \u00eatre trait\u00e9 diff\u00e9remment : comme <strong>Portail<\/strong> (condition minimale d'acc\u00e8s \u00e0 la prime), par exemple <strong>Multiplicateur<\/strong> (qui module la r\u00e9compense en fonction de la qualit\u00e9 du comportement), soit rester en dehors du syst\u00e8me, confi\u00e9 \u00e0 la gestion ordinaire des performances.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>De la th\u00e9orie \u00e0 la pratique : pourquoi un syst\u00e8me simple est plus efficace<\/strong><\/h3>\n\n\n\n<p>La matrice 4C\/AIM n'est pas un mod\u00e8le rigide, mais une <strong>m\u00e9thode de prise de d\u00e9cision adaptative<\/strong>. Dans des cas d'application r\u00e9els (des services publics r\u00e9glement\u00e9s aux entreprises num\u00e9riques, des banques au commerce de d\u00e9tail \u00e0 grande \u00e9chelle), nous avons vu comment le m\u00eame cadre conduit \u00e0 des choix diff\u00e9rents mais coh\u00e9rents :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Dans un <strong>banque<\/strong>La ma\u00eetrise des pr\u00eats douteux (NPL) a \u00e9t\u00e9 consid\u00e9r\u00e9e comme un \u00e9l\u00e9ment essentiel de la strat\u00e9gie de l'UE en mati\u00e8re d'aide au d\u00e9veloppement. <strong>Portail<\/strong> (norme professionnelle), tandis que la nouvelle production a \u00e9t\u00e9 identifi\u00e9e comme un \u00e9l\u00e9ment essentiel de la formation. <strong>ICP<\/strong>.<\/li>\n\n\n\n<li>Dans un <strong>technologie de mise \u00e0 l'\u00e9chelle<\/strong>l'accent mis sur la tr\u00e9sorerie a fait que le taux d'\u00e9puisement des stocks est devenu une priorit\u00e9. <strong>Portail<\/strong> (controllo della sostenibilit\u00e0), mentre la crescita dell&#8217;ARR (Annual Recurring Revenue) \u00e8 stato considerato il principale <strong>ICP<\/strong>.<\/li>\n\n\n\n<li>Dans un <strong>GDO<\/strong>Le NPS (satisfaction de la client\u00e8le) a mieux fonctionn\u00e9 que le NPS (satisfaction de la client\u00e8le). <strong>Multiplicateur<\/strong> per evitare comportamenti opportunistici (il cosiddetto &#8220;bagging&#8221;) che come KPI, mentre il controllo dei costi (a tutti i livelli) \u00e8 stato considerato un <strong>Portail<\/strong>.<\/li>\n<\/ul>\n\n\n\n<p>Cette distinction claire entre Gates, KPI, multiplicateurs et seuils (les contraintes \u00e9conomiques du syst\u00e8me) rend l'incitation enfin compr\u00e9hensible : les gens comprennent ce qui compte vraiment et pourquoi.<\/p>\n\n\n\n<p>Un syst\u00e8me d'incitation efficace ne d\u00e9coule donc pas de l'accumulation de mesures, mais de la mise en \u0153uvre d'une politique de d\u00e9veloppement durable. <strong>clart\u00e9 des choix<\/strong>. Lorsque l'encadrement sup\u00e9rieur utilise des outils tels que la matrice 4C\/AIM pour expliciter les priorit\u00e9s et les exclusions, l'incitation cesse d'\u00eatre un exercice administratif et devient un langage commun pour guider l'organisation. En fin de compte, r\u00e9compenser ce qui g\u00e9n\u00e8re une valeur ajout\u00e9e et avoir le courage d'exclure ce qui n'est qu'une question d'argent. <em>&#8220;nice to have&#8221;<\/em>est la
